An AI strategy workshop agenda you can run in 2.5 hours
Copy this agenda into the invite. It fits a 2.5-hour block, covers all five phases, and produces written decisions rather than a workshop report.
Who should be in the room
- ·Three to twelve people. Under three has no friction; over twelve has no airtime.
- ·At least one person who does the work daily — not only managers.
- ·One person who can say yes to a rule. Without decision authority the outputs are recommendations.
- ·One facilitator, who does not also argue their own position.
The 2.5-hour agenda
00:00 — Framing (10 min)
The named process, the three pre-session questions, and the rule that every phase ends in writing.
00:10 — Mind Mapping (25 min)
The real problem and the private AI use already happening. Silent write, then round-robin.
00:35 — Activate Creativity (30 min)
Options against the process, each with a named owner. No evaluation yet.
01:05 — Break (10 min)
Non-negotiable. Judgement quality drops sharply after 60 minutes.
01:15 — Kickstart Prototyping (25 min)
Define good enough and the verification step for the top two options.
01:40 — Iterate with Intention (25 min)
Sort into quick wins, strategic bets and traps. Kill something out loud.
02:05 — Adopt Systems (20 min)
Always / never / review rules, owners, and the day-30 date in the calendar.
02:25 — Close (5 min)
Read the five written lines back to the room. Send them the same day.
Variants
- ·60-minute Quick Sprint: all five phases, one card each, ten minutes per phase. Use it as a first exposure, not a decision session.
- ·Half-day Deep Dive: the same five phases with full work across the five MAKIA dimensions, plus a second convergence pass on the adoption rules.
- ·Remote: same timings, one shared document, and stricter silent-write — the chat window replaces the interruption.
Materials
- ·The card deck (browser, free) or a printed set
- ·A shared note surface — the Notion or Miro template works, so does one document
- ·A visible timer per phase
- ·A named place the five decisions will live after the session
What you should have at 02:30
Three AI decisions with an owner for each, one explicit non-decision, an always/never rule, and a review date. If any of those is missing, the session ran long on discussion and short on convergence — cut ten minutes from phase two next time.
